Amazon FBA alternatives fall into different operating models: ship Amazon orders yourself, outsource merchant fulfillment to a 3PL, qualify for Seller Fulfilled Prime, or retain FBA for some products while using another warehouse for the rest. Decide which responsibility you want to change before comparing provider names.

| Model | Who fulfills | Decision to resolve |
|---|---|---|
| FBM in-house | Your own team | Can you reliably manage dispatch, tracking, returns, and customer issues? |
| FBM through a 3PL | Your contracted fulfillment provider | Can its workflows support your Amazon commitments and other channels? |
| Seller Fulfilled Prime | An eligible merchant fulfillment operation | Can you qualify, pass the trial, and maintain Amazon's ongoing requirements? |
| Hybrid FBA + outside fulfillment | Amazon for selected inventory; your team or a 3PL for other orders | Can you manage stock allocation and channel routing without overselling? |
Amazon describes FBM as managing fulfillment from your own operation, and permits combining it with FBA. Seller Fulfilled Prime requires qualification, a trial, and continued compliance. Review the current US requirements for your account before promising Prime delivery. Amazon: Fulfilled by Merchant; Amazon: Seller Fulfilled Prime.
3PL providers to investigate for an FBA alternative
These providers have relevant published services. Treat the following as a shortlist for qualification, not confirmation that every facility or account supports every Amazon workflow.
- eFulfillment Service: lists Amazon among its marketplace integrations. We would investigate it when a smaller seller wants one operation for several channels. Confirm direct-to-consumer Amazon order handling, tracking, and returns for your account. eFulfillment Service: integrations.
- Red Stag Fulfillment: publishes Amazon services and emphasizes heavy products. We would investigate it when product size and handling are central to leaving FBA. Confirm the precise FBM or Prime-related scope proposed. Red Stag: services and product fit.
- ShipBob: lists Amazon integration alongside other sales channels. Consider a quote when consolidating fulfillment is a goal; verify which Amazon order types the integration supports for your setup. ShipBob: platform and integrations.
Ask each candidate to demonstrate an order imported from Amazon, shipment confirmation, a canceled order, a stock discrepancy, and a return. Assign responsibility for monitoring exceptions and resolving them before they affect your selling account.
FBA prep and Amazon MCF solve different problems
FBA prep prepares stock for shipment into Amazon's fulfillment operation. Hiring a prep warehouse alone does not replace Amazon's outbound fulfillment. eFulfillment Service lists FBA prep as a separate service from ecommerce fulfillment. eFulfillment Service: services.
Amazon Multichannel Fulfillment (MCF) uses Amazon's fulfillment network for off-Amazon orders, including a brand's own website. It can use the inventory pool shared with FBA. It is relevant when extending Amazon fulfillment to more channels, but it does not move your logistics outside Amazon. Amazon: FBA and MCF differences.
How to compare FBA and outside fulfillment costs
Compare a representative SKU and destination mix across an entire inventory cycle. Include the cost of slow-moving inventory as well as the cost of sending an order. Use current account-specific charges instead of a generic online price comparison.
- Current FBA operation: collect actual fulfillment, storage, inbound, prep, return, and removal charges that apply to your inventory.
- Proposed outside operation: quote inbound receiving, storage, pick and pack, materials, postage, account fees, returns, and minimums.
- Work retained by your team: budget for service monitoring, reconciliation, customer support, and managing exceptions.
- The transition: account for moving stock, checking quantities, relabeling where required, and temporary overlap.
Keep Amazon selling fees separate from fulfillment costs; changing the warehouse does not by itself remove the cost of selling on the marketplace. Model outside recurring charges in the 3PL cost calculator, and request a sample invoice from each shortlisted provider.
Plan a controlled move
Start with a limited group of products whose inventory and economics you understand. Establish the delivery promise, handling times, available quantities, returns address, and owner of customer issues before the first order. Reconcile tracking and inventory daily during the pilot.
Keep a fallback for delayed receiving or integration problems. If you retain FBA for part of the catalog, document when an order should use each route and how reserved inventory affects availability. Review results against your existing service before expanding the migration.
Amazon FBA alternative questions
Can I keep selling on Amazon without using FBA?
Yes. Amazon offers Fulfilled by Merchant as another way to fulfill orders. Build a process that meets the applicable selling and delivery requirements. Amazon: Fulfilled by Merchant.
Will a 3PL let me keep the Prime badge?
Not automatically. Seller Fulfilled Prime is a separate program with eligibility, trial, and ongoing performance requirements. Confirm your account's eligibility and your provider's role before choosing it for Prime-dependent sales. Amazon: Seller Fulfilled Prime.
Is an FBA alternative always cheaper?
No. It depends on product dimensions, stock turnover, destinations, returns, contract terms, and the work you keep in-house. Compare cost and service together using your own order history.
What if I also have a Shopify store?
